How to Prevent Marketplace Leakage: When Buyers and Sellers Go Around You
At some point in the life of almost every service or rental marketplace, a founder discovers that their best buyers and sellers are transacting directly — exchanging phone numbers, invoicing each other privately, cutting the platform out entirely. It feels like betrayal. It is actually a design problem.
Marketplace leakage — also called disintermediation — is what happens when the value you provide inside the platform is not greater than the friction cost of using it. When that gap opens up, users will find a way around you. Not because they are ungrateful. Because you have not given them enough reason to stay.
After building 30+ marketplaces, I have seen leakage kill platforms that had genuine market fit. It is not a fringe problem. It is a structural threat to the business model that every marketplace founder needs to design around from the start.
Why leakage happens
The take rate is the most obvious driver. If your platform charges 20% and a buyer and seller can complete the same transaction directly for free, the incentive to go around you compounds with every transaction. A buyer who spends $1,000 per month on your platform is looking at $200 in fees. After twelve months, that is $2,400 they could theoretically save by taking the relationship off-platform.
But fee avoidance is not the only reason leakage happens. The deeper cause is usually that the platform has stopped being the most useful place to interact. Once a buyer and seller have established trust through the marketplace, they no longer need the platform to validate the relationship. If your platform does not offer something uniquely valuable on an ongoing basis — payment protection, scheduling tools, review currency, insurance — there is no compelling reason to keep paying for it.
This is why leakage is really a product problem, not a policy problem. You cannot contract your way out of it. You cannot threaten users into staying. You have to make the platform worth staying in.
The leakage risk spectrum
Not all marketplace types face equal leakage risk. Understanding where your model sits on the risk spectrum helps you prioritise the right prevention strategies.
High leakage risk: Service marketplaces where the same provider delivers repeat work for the same buyer. Freelance platforms, home services, tutoring, consulting. The first transaction happens on-platform; subsequent ones drift off.
Medium leakage risk: Rental marketplaces where repeat booking is common. A guest who stays at the same property three times a year has a strong incentive to contact the host directly and split the saved fees.
Lower leakage risk: Product marketplaces where the seller is interchangeable and the platform relationship is primarily with the category, not the individual seller. Etsy has leakage risk at the seller level, but buyers are less likely to seek out individual sellers repeatedly for commodity goods.
The common thread is repeat transactions with the same counterparty. Every repeat transaction is an opportunity for both sides to ask: "Do we still need the platform for this?"
Prevention strategy 1: Make the platform the most valuable place to pay
The most durable leakage prevention is not restriction — it is value. Build features inside the payment flow that would be expensive or difficult to replicate off-platform.
Payment protection is the most powerful of these. If your platform holds funds in escrow until a service is delivered, offers dispute resolution, and guarantees refunds under defined conditions, both buyer and seller are taking on real risk by transacting outside it. The question is no longer "why would I pay the fee?" It is "why would I give up the protection?"
Insurance is a related lever. Platforms that provide liability coverage for service providers — coverage that would cost far more to purchase independently — create a structural incentive to stay on-platform that cannot be replicated by direct payment.
This is the same logic that keeps sellers on Airbnb despite the host fee. The Host Guarantee and the review system create value that is genuinely hard to replicate through a direct booking arrangement.
Prevention strategy 2: Protect the review currency
Reviews on your platform are only valuable if they live on your platform. A seller who has built up 200 five-star reviews is sitting on a real asset — one they would lose if they moved the relationship off-platform.
This means your review system has to be credible, trusted, and visible. If reviews are easy to game, or if they rarely get written, or if buyers do not trust them, the review asset depreciates in the eyes of sellers. And a seller who does not value their on-platform reputation has less reason to keep transactions on-platform.
Reinforce the value of review currency by making it prominent in seller profiles, incorporating it into search ranking, and triggering review requests automatically after every completed transaction. The harder reviews are to accumulate and the more clearly they drive new business, the more sellers will protect their on-platform reputation.
This connects directly to trust architecture: reputation trust is one of the primary reasons users stay on a platform rather than defecting.
Prevention strategy 3: Own the communication layer
The moment a buyer and seller exchange personal contact details, the clock starts on the off-platform relationship. Your communication tools need to be genuinely better than a text message or email thread, not just a slightly worse version of them.
This does not mean banning external contact — that approach breeds resentment and is impossible to enforce. It means making your messaging layer more useful than the alternative. Integrated scheduling, file sharing, structured project scoping, automated reminders, and payment triggers within the conversation thread all create friction around leaving. Not punitive friction — functional friction. The kind where switching to email actually makes things worse.
At minimum, your messaging layer should preserve the full transaction context in a way that private communication cannot. A buyer should be able to look back at every project, every message, every invoice, and every review in one place. That history is valuable. Moving off-platform means losing it.
Prevention strategy 4: Make repeat transactions frictionless on-platform
One of the most common leakage triggers is that returning to a familiar provider through the platform is more painful than just texting them directly. If a buyer has to search, find the listing, go through a booking flow, and re-enter payment details every time they book a repeat service, the platform is introducing friction that a WhatsApp message removes instantly.
Remove that friction. Build saved providers, one-click re-booking, and stored payment methods. Let buyers subscribe to recurring engagements. Let sellers create private booking links for repeat clients. The goal is to make the on-platform experience for a known relationship as fast as a direct text — while adding the protections a text cannot provide.
Prevention strategy 5: Price the take rate defensibly
If your take rate is above the point where the on-platform value justifies it, leakage is inevitable. No amount of product investment will fix a fee structure that does not pass the basic test: "Is what I get from this platform worth what I pay for it?"
This is not an argument for a low take rate. It is an argument for a take rate that is calibrated to the value delivered. Platforms that provide payment protection, insurance, dispute resolution, and strong demand generation can defend a 20-25% take rate. Platforms that provide a listing page and a messaging tool cannot.
The right marketplace pricing strategy starts with the question: what is my platform worth to each side? Price accordingly, and the leakage incentive drops dramatically.
What does not work
A few approaches that feel logical but consistently fail:
- Banning off-platform contact in terms of service. Unenforceable, resentment-generating, and completely ineffective once users have made up their minds to defect.
- Threatening to ban accounts caught going off-platform. This works exactly once, after which users find more subtle ways to exchange contact details. It also destroys trust with your best, most active users.
- Hiding contact information technically. Users route around it within days. The message you send is that you do not trust your own value proposition enough to compete on merit.
- Reducing the take rate in response to leakage pressure without adding value. This tells the market that the fee was always unjustifiable, and sets a floor-racing precedent.
How to monitor leakage
Most platforms do not measure leakage directly because it happens off-platform. But you can build proxies:
- Repeat transaction rates by user pair. If a buyer and seller transact three times on-platform and then stop — while both remain active with other counterparties — that pair has likely gone off-platform.
- Contact exchange events. Track how often users share contact information in your messaging layer. A spike in contact exchanges followed by a drop in repeat bookings is a leakage signal.
- Seller activity without buyer-facing transactions. A seller who is logging in but not completing transactions is either dormant or active off-platform.
- Exit surveys. Simply asking churned users "where did you go?" surfaces leakage more directly than any analytics tool.
The right framing
The founders who solve leakage most effectively are the ones who treat it as a product signal, not a betrayal. When users go around you, they are telling you exactly what your platform is not providing. They are revealing the gap between your fee and your value.
That is useful information. The response is to close the gap — to build the features, the protections, and the tools that make staying on-platform the obvious choice for both sides. Not to build a higher wall around users who have already decided to leave.
The best leakage prevention is a platform that delivers more value than it charges. Everything else is a temporary deterrent.
